The Growth Wall Every Leader Faces
When you're building something, whether it's a business, a church, or a team, there’s this crazy momentum you feel in the early days.
Everything is new.
Everything feels possible.
Everyone’s energized and solving problems together.
But eventually, almost without warning, you hit a wall.
The systems that used to work stop working.
The playbook that got you here… suddenly doesn't.
People get frustrated, scattered, even discouraged.
It doesn’t happen because you're failing.
It happens because you're growing.
And one of the most important lessons I’ve learned about scaling came from Clate Mask, founder of Infusionsoft (now Keap). I’ve learned so much from Clate over the years, and in fact, I built the very first prototype of Text In Church on Infusionsoft's platform.
The Ones and Threes Rule
Clate teaches something called the “Ones and Threes Rule.” The idea is simple and incredibly helpful:
At every major revenue milestone,
$100K → $300K → $1M → $3M → $10M → $30M,
you hit a ceiling.
The systems, structures, and leadership that got you here won’t get you to the next level.
Growth demands reinvention.
New thinking.
New skills.
New capacity.
That framework finally made sense of what we were experiencing as Text In Church grew.
Learning Through Our Own Growth Journey
Crossing $100K felt electric. We had momentum and proof of concept. But getting from $100K to $300K wasn't “more of the same.” It required:
- Better systems
- Clearer roles
- Stronger execution
- A tighter strategy
Then we hit $1M. Then $3M. And each time, we found ourselves rebuilding things that had once worked beautifully, because we had outgrown them.
Again… not because anything was wrong.
But because we were entering a new league.
The Hard Truth About Leadership Teams
Clate teaches something harder too: usually, over two revenue jumps, the leadership team must evolve, or even change.
Not because people aren’t good.
But because different seasons demand different strengths.
I’ll be honest… that idea pushed on me. I want to believe we can build, coach, and grow leaders all the way through every level. And maybe we can. That’s the work we’re committed to every day.
But Clate’s framework keeps me humble. It reminds me that developing people for the next level must be intentional, it can’t happen by accident.
Reframing Your Current Struggles
So if you feel stuck right now?
You might not be failing.
You might just be growing.
Craig Groeschel says it well:
“If you're not changing, you're not leading.”
And John Maxwell reminds us:
“Change is inevitable. Growth is optional.”
Growth requires evolving systems, evolving communication, and yes, sometimes an evolving version of you as the leader.
What Growth Forced Us to Do
Every time we hit one of those Ones and Threes milestones, we had to level up by:
- Tightening communication rhythms
- Clarifying ownership
- Building scalable systems
- Investing deeply in leadership development
It wasn’t clean. It wasn’t perfect. There were messy middles and seasons where everything felt like it was breaking at once.
But each plateau was an invitation to grow.
Embracing the Stretch
Growth is supposed to stretch you.
It’s supposed to challenge you.
It’s supposed to push you past what’s comfortable.
And if you lean into it with humility and courage, growth will shape you into the kind of leader who can steward bigger opportunities, without losing what matters most.
You don’t have to have it all figured out.
You just have to stay committed to learning and evolving through each stage.
Because the real legacy isn’t what you build.
It’s who you become in the process.
